Where the money actually goes

If you want to know what an organization actually believes, don't read its mission statement. Look at where the money goes. And in our world, the money goes almost entirely to the ask.

There's a rough split the best marketers have landed on after decades of measuring this: something like 60 percent of your effort building demand for later, 40 percent capturing the demand that's ready now. Sixty on becoming known and loved, forty on the ask. Nonprofits are nowhere close. The typical org puts a thin sliver toward becoming known and pours everything else into this quarter's gift. And the smaller the organization, the more lopsided it gets, because when budgets are tight the first thing cut is always the work that pays off latest.

Upside down, and we call it responsible

I understand the logic, because it feels like stewardship. Every dollar toward the ask can be traced to a gift. Every dollar toward being known just sits there, unaccountable, for months. So we starve the thing that's hard to measure and feed the thing that reports well, and we tell ourselves that's the responsible choice. It isn't. It's just the measurable one.

Here's the uncomfortable math. If almost none of your budget is aimed at the people who aren't ready yet, then almost none of your future is being built. You're spending nearly everything collecting demand and nothing creating it. That works right up until the demand runs low, and then no amount of budget on the ask can conjure donors who never learned your name.

You don't have to flip to 60/40 overnight. Most nonprofits can't, and some of it genuinely takes a scale you don't have yet. But you can stop pretending the current split is prudent. Move something. Even a little, on purpose, into becoming known. A budget that's 95 percent ask isn't careful. It's a slow decline with good bookkeeping.
